How to Create a Cohort Analysis Heat Map in Google Slides to Visualize Customer Retention

Let’s be honest: there is nothing more soul-crushing during a quarterly business review than a slide containing a screenshot of a spreadsheet.
You know the one. It’s usually a dense grid of numbers—your retention cohort analysis—copied and pasted from Excel or Google Sheets. The font is tiny, the resolution is blurry, and your stakeholders have to squint to see if the numbers are going up or down.
If you are trying to show customer retention, you aren't just showing numbers; you are telling a story about product health. And the best way to tell that story isn't with a grid of text—it's with color.
You need a Heat Map.
The problem? Google Slides doesn’t have a native Heat Map chart. If you go to Insert > Chart, you get the basics: bars, lines, and pies. That’s it.
Today, I’m going to show you how to fix that using ExtraChart to build a professional, high-resolution cohort analysis heat map without leaving your presentation.
Why Cohort Analysis Needs a Heat Map
Cohort analysis is strictly two-dimensional. You have the "Cohort" (when they signed up) on the vertical axis, and the "Month" (how long they've stayed) on the horizontal axis.
When you present this as a plain table, the brain has to read every single number to find patterns.
- "Is Month 3 retention dropping?"
- "Did the January cohort perform better than February?"
When you apply a heat map, the brain processes the information instantly. Darker blues might mean high retention, while fading colors signal churn. You stop reading and start seeing.
The "Old Way" vs. The Better Way
Traditionally, you had two bad options:
- The Screenshot: Apply conditional formatting in Google Sheets, screenshot it, and paste it. Result: It looks unprofessional, pixelates when resized, and you can't edit the data without starting over.
- The Manual Shape Build: Manually drawing 50 colored squares on a slide. (Please don't do this. Life is too short.)
Here is the better way using ExtraChart.
Step-by-Step: Building Your Heat Map
ExtraChart is a plug-in that lives in your Google Slides sidebar. It bridges the gap between basic native charts and advanced data visualization.
1. Launch the Editor
Once you have ExtraChart installed, open your slide deck. Go to Extensions -> ExtraChart -> Create & Edit Charts.
2. Select the Heat Map Type
The sidebar will load with a list of specialized chart types that Google typically leaves out. Scroll down to the "Business & Analytics" section (or just look for the grid icon).

Click the Heat Map icon. This opens the main editor window.
3. Input Your Retention Data
On the right side of the popup, you’ll see the Data tab. This works just like a spreadsheet.
- Rows (Y-Axis): Paste your Cohort names here (e.g., "Jan 2025", "Feb 2025").
- Columns (X-Axis): Paste your timeframes here (e.g., "Month 0", "Month 1", "Month 2").
- Values: Paste your retention percentages.
Pro Tip: You don’t need to type this manually. If you have your data in a CSV or Excel sheet, just copy the range and paste it directly into the ExtraChart grid. The preview on the left will update instantly.
4. Color Coding (The "Heat" Part)
This is where the magic happens. A cohort analysis is useless if the colors don't make sense. Switch to the Settings tab. Under the Appearance or Color Palette section, you can define your gradient.
- For Retention: I usually recommend a single-color gradient (e.g., White to Dark Blue). High numbers (100% retention at Month 0) will be dark, fading to white as customers churn.
- For Churn: If you are visualizing churn rates instead, you might use a Green-to-Red scale, where red indicates high churn (bad) and green indicates low churn (good).
5. Final Polish
Before you hit "Create," take a moment to adjust the layout:
- Labels: Ensure your font matches your presentation theme (ExtraChart supports Roboto, Inter, and standard system fonts).
- Legend: Position the color scale legend at the bottom so it doesn’t crowd the grid.
- Spacing: Use the padding controls to give the cells some breathing room if the chart looks too crowded.
6. Insert and Present
